In-House Team vs. Outsourced Dedicated Pod
Estimate the annual total cost of ownership for a Customer Experience, Sales as a Service (SDR) or Data Operations team. Enter your own figures — salaries, overhead, attrition, ramp time, management, tooling and workspace — and compare them with a vendor's per-FTE price. Every formula is explained below.
Results
Enter your figures and select Calculate TCO. Results appear here.
- Annual in-house TCO
- Outsourced TCO, year one
- Outsourced, from year two
- Difference, year one
Year-one comparison
In-house costs beyond base salaries
- Benefits & payroll overhead (all staff)
- Team lead base salaries
- QA base salaries
- Tooling / software
- Workspace & IT
- Attrition: recruiting
- Attrition: ramp productivity loss
- Attrition replacement cost, total
- Total beyond FTE base salaries
The attrition total is the sum of its two lines above, not an extra cost.
Planning estimate only — not a quote. Results depend entirely on the figures you entered.
How the Calculator Works
All results are annual and in the currency you entered. Blank optional fields count as zero.
In-house team
- Loaded salary = base salary × (1 + overhead %). FTE pay = FTEs × loaded salary.
- Team leads = FTEs ÷ FTEs per lead, rounded up (zero if the ratio is blank). Lead pay = leads × lead base salary × (1 + overhead %).
- QA pay = QA headcount × QA base salary × (1 + overhead %). A blank QA salary uses the FTE base salary.
- Seats = FTEs + team leads + QA headcount. Tooling = seats × tooling per seat per month × 12. Workspace & IT = seats × workspace per seat per month × 12.
- Replacement hires per year = FTEs × attrition %. Ramp productivity loss per hire = loaded salary × ramp weeks ÷ 52. Attrition replacement cost = replacement hires × (recruiting cost per hire + ramp productivity loss per hire).
- Annual in-house TCO = FTE pay + lead pay + QA pay + tooling + workspace & IT + attrition replacement cost.
Outsourced dedicated pod
- Vendor fees = FTEs × vendor monthly price per FTE × 12.
- Outsourced TCO from year two = vendor fees + internal vendor-management cost per year.
- Outsourced TCO, year one = outsourced TCO from year two + one-time onboarding / transition cost.
Comparison
- Difference = annual in-house TCO − outsourced TCO (year one, and separately from year two). A positive difference means outsourcing costs less on your inputs.
- Difference % = difference ÷ annual in-house TCO × 100.
- Costs beyond base salaries = overhead on all staff + team lead and QA base salaries + tooling + workspace & IT + attrition replacement cost.
Assumptions and limits
- The outsourced pod is sized at the same number of FTEs as your in-house team, and the vendor's per-FTE price is assumed to cover its team leads, QA, tooling and workspace. Check what your quote includes.
- Ramp productivity loss assumes a new hire produces no output during the ramp weeks, which makes it an upper estimate; partial early productivity would lower it.
- Attrition is applied to FTEs only, not to team leads or QA.
- The calculator does not include severance, legal, facilities set-up, salary inflation, taxes on vendor invoices or exchange-rate movements.
- The currency selector changes formatting only; there is no currency conversion.
